Why your agency posts a lot and sells little

If you pay a monthly fee, receive twelve pieces a month and sales do not move, the problem is not the algorithm. It is the model. Here is why, and the way out.

An agency posts a lot and sells little when it charges for volume of pieces rather than business results. If the contract says "twelve posts a month", the agency delivers twelve posts, and nobody in the process has any incentive to ask whether those twelve pieces moved a single sale. The problem is not the agency; it is what you are paying it to do.

We know because we paid for it. Before founding D3lab Creativo, we spent years hiring agencies for our own brands, Parrilleros Aficionados and Bolsillos con Propósito. We received beautiful editorial calendars and reach reports with colorful charts. Sales never got the memo.

The monthly fee is not the problem. The fee without a question is.

We work on a monthly fee too. There is nothing wrong with it: a business needs to know what it will pay and a vendor needs to know what it will charge. The problem appears when the fee buys pieces instead of buying decisions.

Think about what happens inside a typical agency on the 25th of the month. Four pieces are missing to complete the calendar. Someone makes them. With what criterion? Completion. Nobody will tell the client "this month we only published eight because the other four had no reason to exist", because the contract says twelve.

That is the exact mechanism by which your feed is full and your cash register is not.

The four questions nobody asked you

If your agency never asked these, you already know where the leak is.

Who is each piece for? Not "your audience". Who exactly: the one who already bought and may return, the one comparing options, or the one who does not yet know they have the problem. Each needs different content, and a piece that tries to speak to all three speaks to none.

What has to happen after they watch it? If the answer is "brand awareness", the piece has no job. A reel can ask people to message you, save it, watch the next one, tap the link. If it asks for nothing, it gets nothing.

How will we know if it worked? Reach and likes are vanity metrics when the goal is selling. What is worth measuring: messages received, WhatsApp clicks, product page visits, saves. Compared with last month.

What do we do with what we learned? This is the one that separates decorative content from working content. If the process reel worked and the testimonial did not, next month should have more process and less testimonial. At most agencies, next month has the same calendar with different dates.

What a different model looks like

At D3lab the month starts with segment research, not a calendar. We define two or three content pillars, meaning topics the brand has something to say about and the audience has something to ask about. Then we write scripts with keywords, because social platforms are search engines too. We shoot everything in one or two sessions so the business is not interrupted. And at month's end we sit down with the client to see what worked, with data, to decide what gets repeated and what gets cut.

The fee is still monthly. What changes is that every piece has a reason and every month has a lesson.

How to know if it is happening to you

Three symptoms; any one is enough.

The monthly report talks about reach and impressions and never mentions sales, messages or new clients. Next month's calendar looks too much like last month's. And you cannot remember the last time the agency told you "this did not work, we are changing it".

If you recognize two of the three, you do not need more content. You need the content you already pay for to have a job.

So I should not pay a monthly fee? You should, if the fee buys strategy, production and reading of results. What you should not pay is a fee that buys a number of pieces and nothing else.

How long until results show? With consistency and testing, two to three months to see clear patterns of which formats move the audience. Anyone promising results in two weeks is selling reach, not sales.
